DuPont
DuPont turned an explosives combination into a science-based multidivisional corporation by joining product divisions, return-on-investment accounting, centralized research, and capital review. Those capabilities made diversification and large technical projects governable while repeatedly leaving workers, communities, ecosystems, and future stewards outside the account used to authorize action.

One name covers changing institutions
The useful unit of analysis is not a timeless brand. It is a sequence of legal and organizational arrangements that shared a name, assets, knowledge, and some leaders. In the core period, a family-influenced explosives company became a diversified corporation with central financial control, product businesses, and industrial laboratories.1 Later wartime and chemical-accountability episodes test what that design could coordinate and what it could leave outside its accounts. EPA's Washington Works chronology, for example, distinguishes the E. I. du Pont entity that held the discharge permit through 2015 from Chemours, which received it that year; the record therefore does not support assigning every later act or obligation to one continuous actor.2
The central achievement was a way to allocate capital and technical attention across unlike businesses. The central danger was constitutional: product divisions could make profit responsibility clearer while making responsibility for cross-boundary harm easier to diffuse. That tension appeared before the multidivisional form, in antitrust and explosives safety; it reappeared after it, in state weapons work and PFOA disclosure.
Antitrust constrained the powder combination
Scale did not arrive through administrative improvement alone. In its June 1912 final decree, the U.S. District Court for the District of Delaware found that twenty-seven corporate and individual defendants maintained a combination in restraint of interstate explosives commerce and had attempted to monopolize and monopolized part of that commerce. The court ordered dissolution, required two additional corporations and transfers of plants and working capital, and barred common directors, reacquisition, coordinated prices, and allocation of customers or territories.3 This primary judicial record establishes the legal finding and remedy. It does not measure the decree's later effect on prices, innovation, customers, or smaller competitors.
Historian David Hounshell adds an important complication. He reports that the military services defended DuPont's propellant research as important to national security, that the company retained military-propellant capacity, and that the capacity became highly profitable after war began in Europe. His account links research capability, state dependence, and commercial return; it is a historian's retrospective interpretation rather than a customer-welfare study or a defense of the underlying monopoly.1 Public authority both constrained the combination and preserved capability it expected to need.
Safety learning coexisted with worker dependence
Donald Stabile's archival study finds that DuPont managers experimenting with scientific management initially pursued efficiency, then treated safety more systematically after allegations that efficiency methods contributed to two explosions. He argues that the resulting safety organization helped the company expand during the First World War with relatively little disruption from safety problems.4 That is evidence of organizational learning, not proof that work became safe or that workers shared authority over acceptable risk.
The Brandywine Valley oral-history record preserves the missing scale and voice. Hagley counts 288 explosions and 228 deaths between the powder yards' founding in 1802 and closing in 1921; a November 1915 packing-house explosion killed thirty people, many among the youngest employees. William Buchanan remembered the aftermath but not a known cause. Mary Perrone recalled asking a boss to move her injured husband while fearing the family could not survive his dismissal. Mary Braden Jackson remembered neighbors identifying from an explosion's sound which men were likely dead.5 The curator's count and interviews collected decades later serve different roles: the count records incidents, while the recollections establish memory, dependence, and community meaning. They are not a contemporaneous causal investigation.
Safety standardization therefore belongs beside, not in place of, worker loss. The organization could learn to reduce interruption and injury while families still carried the human and economic consequences of residual risk.
Product divisions emerged through resistance
After wartime expansion, diversification put paints, dyes, celluloid, and other products inside a functional structure built for explosives. Martin Friesl and Winston Kwon reconstruct a 1920 proposal for self-contained product divisions that the Executive Committee rejected twice. Its sponsors then used an informal paint council and presented similar councils as a profitability and statistical- control plan. By early 1921, councils coordinated most product lines, but functional departments still held assets and authority. When explosives earned about $2.5 million in the first half of 1921 while other lines lost about $3.8 million, Fletcher Brown argued that the problem was administrative. The Executive Committee approved autonomous multi-department divisions in September.6
The sequence is not a simple story in which strategy mechanically produced structure. Resistance forced advocates to reframe the proposal, alter the coalition carrying it, and connect informal coordination to formal authority. Friesl and Kwon call those mechanisms reframing, restructuring, and recoupling. Their article is independent strategy scholarship, but its historical evidence is a close rereading of Alfred Chandler's archival account rather than a new inspection of the underlying DuPont files.6 That limitation keeps their generative interpretation open to further archival testing.
The relation to Strategy and Structure is therefore historiographic: the work supplies the classic account that later scholars extend and contest. Divisions delegated operating responsibility; central executives retained policy, finance, and capital allocation. Informal councils created common understanding before the formal chart caught up.
ROI made unlike businesses comparable
Hagley curator Gene Castellano reports that F. Donaldson Brown, then assistant treasurer, developed a 1914 measure relating earnings to working capital, plant, and property. DuPont adopted ROI as a primary operating measure and eventually required a forecast with capital requests.7 A companion archive essay describes a chart room established in 1919 that displayed sales, expenses, earnings, assets, ROI, historical series, and forecasts; senior management used it into the early 1970s.8 These are informed curator accounts tied to company collections, not independent estimates of ROI's causal effect.
The measure and room made different businesses legible to a common center. They also defined a boundary. Hounshell shows that the same executives who used hard ROI hurdles for plants and acquisitions resisted applying a formula mechanically to long-horizon research. DuPont debated centralized versus business-focused laboratories, standardized categories of research spending, and in 1934 chose to fund research opportunities on scientific, technical, and commercial judgment rather than a sales percentage or calculated research return. He concludes that secondary and tertiary returns could not be captured reliably by the proposed models.1
ROI was thus neither an all-purpose rationality nor merely a source of blindness. Its strongest users recognized at least one domain in which comparable numbers could not substitute for informed judgment. The harder question is why worker, community, ecological, and military consequences did not receive equally protected exceptions or independent authority.
Research joined autonomy to commercial authority
DuPont's Eastern Laboratory began in 1902 with a focused explosives mission; the Experimental Station followed in 1903 with a broader remit. Their coexistence institutionalized a recurring choice between near-term business problems and long-horizon inquiry.1 Scientists could explore, but executives still decided which work received facilities, patience, engineering scale-up, and a route to market.
Nylon demonstrates the coordination required after discovery. The American Chemical Society's commemorative history reports that DuPont selected fiber 66 for full-scale production in 1935; more than 230 chemists and engineers had worked on the project by the time construction of the first plant began in 1938, at a reported cost of $27 million. Commercial production began in December 1939.9 The professional society's landmark history is strong for technical chronology and the scale of development. Its commemorative purpose does not establish a net social benefit, working conditions, environmental effects, or the value of foregone research.
Research autonomy was consequently nested inside commercial and executive authority. That arrangement could preserve uncertain inquiry and then mobilize large development teams. It could also generate evidence whose public meaning depended on whether product, medical, legal, and executive channels allowed it to travel.
Hanford joined corporate capability to state violence
The Department of Energy records B Reactor as the first full-scale plutonium- production reactor, designed and built by DuPont, and identifies its plutonium with the Trinity test and the bomb dropped on Nagasaki. Construction began in October 1943; the reactor started in September 1944.10 DOE's contractor history states that the Manhattan Engineer District hired DuPont in 1943 to design, construct, and operate Hanford and that General Electric succeeded it in 1946. Many later contractors and decades of Cold War production followed.11
This is an institution-to-system relation with Allied and U.S. World War II mobilization: DuPont supplied technical and organizational capacity inside a state-directed weapons system. The government chose the mission and military use; contractor status does not erase DuPont's contribution, while DuPont's contribution does not make it responsible for every later Hanford operation.
DOE's official history emphasizes technical achievement and preservation. A community-controlled source supplies another standpoint. The Nez Perce Tribe's Natural Resources Department says Hanford contaminated natural resources in the mid-Columbia region and describes tribal work on cultural-resource protection, natural-resource damage assessment, cleanup, and long-term stewardship.12 That record establishes the Tribe's own institutional priorities and claim about the site. It does not apportion every contaminant or stewardship cost among the wartime government, DuPont, later contractors, and postwar operators.
PFOA exposed a divided evidence system
Lauren Richter, Alissa Cordner, and Phil Brown reconstruct six decades of PFOA knowledge from internal documents, litigation materials, interviews, observation, and scientific and media records. They report that 3M shared a 1981 rat study with DuPont and EPA; DuPont had also learned of two employee pregnancies with congenital anomalies and reassigned seven women from the relevant work. The authors report that DuPont later sent EPA animal findings that did not reproduce the effects but not the employee outcomes. They also analyze a 1984 internal memorandum that described eliminating off-plant and consumer exposure as a small corporate cost but a serious product-business threat, and anticipated conflict between medical and legal staff and product managers.13
Richter and colleagues interpret this history as the organized production of ignorance: warning signals existed, but institutional arrangements kept them from becoming timely public knowledge. That is a scholarly interpretation, not an adjudicated finding of intent for every person or decision. Their account also shows how farmer Wilbur Tennant's observations of sick and dying cattle, wildlife, and minnows helped turn lay knowledge into litigation and discovery.13 Those observations establish an affected person's warning and the route by which records emerged; they do not alone prove the cause of every animal death.
EPA's 2005 consent agreement records a different legal status. It resolved the agency's TSCA and RCRA allegations, required a $10.25 million civil penalty and $6.25 million in supplemental environmental projects, and expressly said the agreement was not an admission of liability or of disputed fact or law.14 The distinction matters: the payment and duties are settled facts, EPA's counts are allegations resolved without trial, and DuPont denied them. EPA's current Washington Works chronology records earlier drinking-water orders, later treatment thresholds, and the 2015 permit transfer to Chemours; because that page can change, these details were checked on July 15, 2026.2
The settlement-generated C8 Health Project enrolled 69,030 people in 2005–2006 from six affected water districts in West Virginia and Ohio and collected health, laboratory, and serum data. Its authors reported a mean serum PFOA concentration about five times the representative U.S. comparison and described both the project's unprecedented scale and its limitations.15 A 2022 National Academies consensus review later found sufficient evidence of an association between PFAS exposure and decreased antibody response, dyslipidemia, decreased fetal or infant growth, and adult kidney cancer, with limited or suggestive evidence for several other outcomes. Association at population level does not determine the cause of any individual's illness.16
Crystal Yost supplies a perspective the regulator and epidemiologic papers cannot. In a first-person 2016 essay, she described growing up with contaminated Ohio River water, contributing health records, experiencing preeclampsia, uncertainty about causation, and wanting stronger chemical regulation for her children.17 Her testimony supports lived experience, uncertainty, and a policy demand; it is not a substitute for epidemiologic inference.
Comparative lenses keep the profile testable
The profile describes historical configurations, not one measured organization at one date. Family control, public capital, professional chemistry, and state contracts justify the four authority sources. Executive committees, divisions, and laboratories justify the decision loci. Private and public corporate forms both appear because the period crosses legal reorganization. Hierarchy, plans, metrics, and standards coordinated work; top-down direction, specialist staff, and embedded practice carried knowledge. Financial, operational, and quality measures, combined with formal research, experiments, and market feedback, explain the measurement and learning fields. Central reconfiguration and modular product recombination explain adaptation. The beneficiary and failure-risk lists are comparative inferences from the cited record, not direct counts or a claim that every stakeholder benefited.
Six ideas are defining: structure, hierarchy, and scale, measurement, accounting, and control, knowledge, expertise, and professional autonomy, strategy, competition, and adaptation, innovation, entrepreneurship, and renewal, and governance, stewardship, and accountability. They receive the highest emphasis because product structure, capital comparison, research authority, diversification, scale-up, and cross-boundary responsibility organize the evidence.
Supporting ideas are purpose, mission, and institutional legitimacy, authority, legitimacy, and acceptance, delegation, decentralization, and responsibility, coordination, communication, and common understanding, decision-making, judgment, and bounded rationality, cooperation, incentives, and organizational equilibrium, learning, quality, and reliability, executive attention, information, and organizational sensing, and organizational ignorance. The lower emphasis on work design, productivity, and automation and culture, informal organization, trust, and voice reflects an evidence gap: the reviewed sources show councils, laboratories, safety systems, and affected testimony, but not enough shop-floor design or representative cultural evidence to make either a defining lens.
The relation to organizational intelligence is analytical: the case tests how an institution senses, interprets, authorizes, and learns. The relation to benefit for all life is evaluative: it asks whether a complete account includes parties and effects that ROI and divisional profit did not. No reviewed source supplies a common net measure across customers, suppliers, mission beneficiaries, or future generations; those impact records remain research needed rather than receiving confidence from analogy.
Responsibility must cross the boundary that performance creates
DuPont's administrative achievement was not simply decentralization. It joined local product responsibility to central comparison and preserved professional judgment where managers recognized that a formula could not value uncertain research. The record also shows why that arrangement is incomplete. Explosions, market power, nuclear stewardship, animal warning signals, drinking-water contamination, and disease uncertainty crossed the units and time horizons used to assign commercial responsibility.
A division can be accountable for profit without being capable of governing all effects of its product. A central committee can compare capital proposals without hearing people whose evidence has no accepted line on the chart. Technical expertise can reveal a hazard without creating authority to disclose or stop it. The durable design question is therefore constitutional: who can compel a complete account, preserve contradiction, and carry responsibility after the profitable unit, contractor, legal entity, or generation has changed?
