Competitive Strategy

Michael Porter explains why a useful service can become a bad business: industry structure determines who can claim the value participants create. His account of contract aerosol fillers turns five forces, strategic groups, and generic positions into a coherent method, while the contemporaneous CFC crisis and later performance research expose what the method cannot decide.

The specialists who taught their customers to replace them

In the early aerosol business, consumer-goods companies needed more than a can and a propellant. They needed someone who knew how to assemble and fill the package, develop applications, solve production problems, and help a new product reach the market. Contract aerosol fillers supplied that knowledge. Their service was valuable precisely because their customers did not yet know how to perform it.1

Then the relationship reversed. Michael Porter recounts how the consumer marketers learned the technology, developed their own applications, and in some cases brought filling in-house. What had been specialized counsel became a more commodity-like service. Customers that could perform the work themselves gained leverage over the remaining contractors, and the fillers' margins narrowed.2

This is an illustration in Competitive Strategy, not a longitudinal study of a named filler. Even so, it gives the book's argument a human scale. Knowledge changed hands; dependence changed direction; value that had once supported a specialist supplier migrated toward a more powerful buyer. The episode explains why Porter asks not only whether an industry creates value, but who is positioned to keep it.3

A reversal becomes a theory of industry structure

Porter's 1980 book brought industrial-organization economics into the work of business strategy. In place of a narrow preoccupation with visible rivals, he described five channels through which returns can be competed or bargained away. Existing firms fight one another over price, capacity, service, and position. Entrants bring new capacity. Substitutes meet the same underlying need in a different way. Buyers can demand more for less, while suppliers can demand more for what they provide.4 His contemporary Financial Analysts Journal account contrasted punishing industries such as tires, paper, and steel with fields then capable of sustaining higher returns.5

The aerosol fillers inhabit the buyer-power channel. Their customers became less dependent as their knowledge grew and backward integration became credible. But the same episode also touches substitutes, entry barriers, and rivalry. A buyer might change the package, a new filler might compete on price, or a marketer might build its own plant. The forces are not five boxes around a firm; they are rival explanations of why a participant can or cannot defend its share of the value.6

Industry boundaries are therefore hypotheses, not labels. A boundary drawn around contract filling may hide marketers that can integrate backward or mechanical pumps that can replace a pressurized can. A boundary drawn around all packaging may erase the particular assets, safety requirements, and switching costs that give aerosol filling its economics. Porter's analysis asks for mechanisms—concentration, scale, differentiation, capital requirements, fixed costs, switching costs, and exit barriers—rather than an intuitive rating of “high” or “low.”7

Position turns market analysis into organizational commitments

Structural diagnosis does not choose a strategy on its own. Porter connects it to three broad positions: overall cost leadership, differentiation, and focus. A contract filler pursuing low cost would need reliable high-volume operations, purchasing leverage, and controls that prevent rework. One pursuing differentiation would have to keep solving problems its customers could not easily solve themselves. A focused filler might specialize in a demanding product or customer group whose requirements did not justify a buyer's own facility. Each position changes equipment, skills, sales promises, supervision, and the kinds of mistake workers are permitted to notice and correct.8

The same logic produces strategic groups: firms make bundles of commitments that are costly to reverse, and those commitments create barriers to moving into another group's position. Porter's warning about becoming “stuck in the middle” is a claim about incompatible commitments, not proof that every hybrid fails. The 1980 book supplies economic reasoning, industry histories, cases, and methods for field research; it does not randomly assign firms to generic strategies. Later claims about activity systems and operational effectiveness sharpened the coherence argument and should remain distinct from what this edition itself established.9

The aerosol crisis redraws what counts as strategy

The market story was unfolding inside a larger ecological one. In 1978, two years before the book appeared, U.S. agencies began phasing out fluorocarbon propellants in most aerosols after evidence that they threatened the stratospheric ozone layer. EPA's contemporaneous account reported both a steep decline in fluorocarbon releases from aerosols and a shift by producers toward other gases and mechanical pumps.10

The ban is not evidence for Porter's explanation of why contract fillers' margins narrowed. It is a contemporaneous boundary around that explanation: the industry's economics were changing not only through buyer learning, but through public science, regulation, and product substitution prompted by harms outside the buyer-supplier bargain.11

Regulation, new science, consumer concern, and alternative packages changed the industry that fillers and marketers believed they inhabited. Porter's framework can represent some of that change—as substitution, altered costs, new entry conditions, or government influence on structure. It cannot determine whether protecting an incumbent's returns is more important than protecting people and other life from ultraviolet exposure. “Attractiveness” in the book means the prospect of firm profitability, not ecological or public worth.12

The distinction matters inside organizations too. Backward integration can look like a rational answer to supplier power while eliminating a contractor's jobs. Buyer selection can improve margins by avoiding customers with leverage while denying service to smaller organizations. Differentiation can reward craft and innovation, or create switching costs that confine a customer. The forces make these transfers of dependence visible; they do not supply the obligations that should govern them.13

Later evidence moved the argument inside the firm

Porter did not claim that industry was the only source of performance differences, but the framework made industry structure unusually salient. Richard Rumelt tested that emphasis with U.S. Federal Trade Commission line-of-business data for manufacturing businesses over 1974–1977. His 1991 variance study partitioned differences in rate of return among year, industry, corporate parent, and business-specific components. Its principal estimates attributed about 8 percent of variance to stable industry effects and about 46 percent to stable business-unit effects, with negligible corporate-parent effects. Those components describe one historical data set; they do not directly measure the five forces or prove what caused a particular business to prosper. They do limit any inference that industry membership alone explains performance.14

That disagreement opened a productive seam in strategy research. Porter's external account asks where pressure comes from and how a position can resist it. Capability, knowledge, and learning accounts ask why firms facing similar pressure respond differently. Good Strategy/Bad Strategy follows the diagnosis and coherent action around a particular challenge, while The Rise and Fall of Strategic Planning asks how an organization learns a strategy before analysts render it orderly.

The aerosol episode keeps the synthesis honest. It shows a force in motion, an organizational response, and a public consequence that profitability cannot settle. A serious competitive analysis therefore needs two ledgers: evidence about who can capture value, and an account of the workers, customers, communities, and living systems asked to bear the position's costs.

Structured reading paths and evidence limits

The Michael E. Porter path identifies the author and locates the book within his wider strategy program. Richard P. Rumelt supplies a later empirical challenge to any overstatement of industry effects; Good Strategy/Bad Strategy emphasizes diagnosis and coherent action around a particular challenge. The Rise and Fall of Strategic Planning is an editorial counterpoint about how strategy forms before formal analysis makes it orderly, not evidence against a specific five-forces mechanism.

Strategy, competition, and adaptation places industry structure beside capabilities, learning, and environmental change. Innovation, entrepreneurship, and renewal connects entry, substitution, and differentiation to the creation of new offers rather than only the defense of a position. Organizational intelligence asks whether a firm can revise its industry boundary and commitments as evidence changes; benefit for all life rejects profitability as a sufficient measure of public or ecological worth.

No structured impacts, typed relations, or formal reading dependencies are asserted for this work. The eight related paths are historical or editorial navigation and do not establish shared methods, causal influence, or empirical support unless the prose says so. The evidence package combines Porter's book and contemporary article, official author-framework records, one unnamed authored industry illustration, an official regulatory archive, and Rumelt's later variance analysis. It contains no direct testimony from aerosol workers, contract fillers, customers, exposed communities, or people harmed by ozone loss, and it does not compare labor, public-health, or ecological outcomes across strategic positions.13
